I did this several times years and years ago... trying to remember how it went... Try swapping the armatures over inside the outer housing... Generally, I've found it's the gearbox mechanism that fails and the motors are pretty strong... When you dismantle the gearbox mechanism though, make sure it doesn't all 'spring' out when you take the cover off... (I suspect you've already experienced that though...)...
